Functional Authenticity: Stripping the Corporate Costume (revisited)
There is a lot of talk about "bringing your whole self to work," but most of it is corporate fluff—a buzzword used to mask a lack of real psychological safety. In the same vein, we constantly hear executives praised for being "scrappy" or having "hustle."
Let’s be clear: "Scrappy" is a tactical reflex. Architecture is a strategy.
Authenticity is not a look, and it is certainly not a performative struggle. For me, authenticity is a matter of pure utility.
The Uniform of Action
You will usually find me in a black top, black jeans, and marathon sneakers. But make no mistake: dressing down is not the gateway to authenticity. My wardrobe is not a "look"—it’s a toolkit. I dress for functionality and comfort because I need to be ready to stretch cognitively, physically, and systemically. If I’m worried about my suit, I’m not focused on the mission.
But swapping a tie for a t-shirt doesn't make you an authentic leader if you are still wearing a behavioral costume.
The Dissonance of Performative Leadership
People can spot a fake a mile away. When you latch onto someone else’s narrative or adopt a leadership persona that isn't yours, you create systemic dissonance. You lose the trust of the very people you are trying to lead, and the data proves it: according to the Harvard Business Review, high-trust organizations—the bedrock of authentic leadership—experience 50% higher productivity and 106% more energy than low-trust environments.
Yet, we see performative leadership everywhere. Take the dogmatic mandates for Return-to-Office. Executives demand in-person attendance to drive "collaboration"—absent any actual data—simply because it aligns with their personal comfort zone. Microsoft’s Work Trend Index correctly identified this as "Productivity Paranoia": 85% of leaders lack confidence that their teams are working, despite 87% of employees reporting high efficiency.
These mandates enforce conformity while executives retain the privilege to elope from the office whenever it is convenient. They aren't building an impactful culture; they are feeding their own need for control. And Gallup’s data is definitive: forcing remote-capable teams back into the office does not restore culture; it significantly lowers engagement and accelerates burnout.
The Systemic Tax on Top Talent
When you mandate conformity over utility, you fracture your human infrastructure—especially for caregivers, working parents and women.
Dogmatic RTO policies ignore the operational reality of the workforce. They impose a massive "commute tax" that disproportionately impacts working mothers managing the "double shift" of household logistics. This is a severe retention liability. McKinsey’s data shows that 1 in 3 women have recently considered downshifting their careers or leaving the workforce entirely due to a lack of systemic flexibility. True authenticity requires acknowledging this reality and designing systems that protect your high-value talent, rather than forcing them into an outdated, inflexible mold.
Authenticity as Structural Design
Authentic leadership doesn't start with a wardrobe change. It starts with a finely tuned BS detector and the intellectual rigor to look in the mirror. It requires deep, unvarnished reflection on your actual strengths and weaknesses.
Are you using your influence to channel the unique capabilities of your team, or are you just enforcing someone else's vision of what a "gritty" leader should look like? When organizations pivot from a culture of weakness-fixing to a strengths-based architecture, Gallup found that employee engagement jumps by 15%, and turnover drops by up to 72%.
The Bottom Line:
Vulnerability is Risk Management: Sharing the realities of a situation isn't a weakness; it is how you build the trust required to execute complex work.
Dignity is Non-Negotiable: Authenticity is never an excuse for disrespect. The dignity of the person sitting across from you is absolute.
Design, Don't Hustle: Stop relying on chaos and "hustle" as a badge of honor. True grit is the discipline to design systems that eliminate chaos.
Stop trying to be the leader people expect you to be. Start designing the architecture your team actually needs.
